AI strategy roadmap · 4 to 6 weeksFrom scattered AI pilots
to one prioritized plan.
Most organizations do not have an AI problem. They have a prioritization problem. This is a fixed-scope engagement that ends with a roadmap your leadership team can actually act on, sequenced by business value rather than by novelty.
Book an intro call About Gati AdvisoryThe problem this solves
The pattern repeats across mid-market companies. There are more AI ideas than capacity. Several pilots are running in different functions with no shared view of which matter. Every vendor is claiming to solve the same problem. And the promising prototype from six months ago still has not reached production, because nothing was ever decided about data access, evaluation, ownership, or what happens when the system is wrong.
None of that is a technology failure. It is an absence of prioritization, and no amount of additional experimentation fixes it.
What the engagement covers
- AI readiness assessment across data, platform, talent, and governance
- Use case inventory, including what is already running informally across the business
- Prioritization by business value, feasibility, and time to production, not by novelty
- Build, buy, or partner recommendation for each priority use case
- Architecture and data implications of the chosen direction
- Guardrails and governance your board and your customers can live with
- Sequenced roadmap with owners, dependencies, and decision points
How it runs
Weeks one and two: understand
Interviews with your leadership team and the people already doing the work. Review of your data landscape, platform, and current pilots. The goal is an honest picture, including the things nobody has said out loud yet.
Weeks three and four: prioritize
Use cases scored against business value and feasibility, and tested against what your organization can realistically absorb. This is where most of the disagreement surfaces, which is the point.
Weeks five and six: sequence and align
A working session with your leadership team to pressure-test the priorities, then a final roadmap with sequencing, owners, and the decision points ahead. You leave aligned, not just informed.
What you receive
An executive summary written for your board, an AI readiness assessment, an opportunity map of prioritized use cases, a technology risk assessment, and a sequenced roadmap with clear next steps. Fees are fixed and agreed before we start.
What happens afterward
Some companies take the roadmap and run it themselves, which is a perfectly good outcome. Others continue into a fractional CTO retainer for ongoing support through execution. A few start with an executive AI workshop first, to build shared vocabulary before the harder prioritization work begins.
How long does an AI strategy roadmap take?
Typically four to six weeks from kickoff to final roadmap, depending on the size of the organization and how many use cases are already in flight.
Who needs to be involved from our side?
The leadership team for interviews and the final working session, plus access to whoever is closest to your data and current pilots. It is a few hours per executive across the engagement, not a full-time commitment.
Do we need to have AI pilots running already?
No. Companies that have not started get a roadmap for where to begin. Companies with several pilots running usually get more value, because the hardest part is deciding what to stop.
Will you recommend specific AI vendors?
We will evaluate vendors against your requirements and give you a defensible recommendation. Gati holds no vendor relationships and takes no referral fees, so the assessment is independent.
What if the answer is that we should not invest in AI right now?
Then that is what the roadmap says. Some companies have a data or platform problem to solve first, and pretending otherwise would waste a year of your time and budget.
