Fractional CTO servicesA technology executive at your table,
without the full-time hire.

Most mid-market CEOs do not need a full-time CTO. They need someone with a CTO's judgment in the room for the decisions that are hard to reverse. That is what a fractional CTO does, and it is what this engagement is built around.

What a fractional CTO actually does

A fractional CTO is an experienced technology executive who works with your company part time, usually on a monthly retainer, instead of joining as a full-time hire. You get senior technology judgment at your leadership table for a fraction of the cost and commitment of a permanent executive.

The work is not oversight and it is not implementation. It is the set of decisions that only a technology executive is equipped to make, and that most mid-market companies face periodically rather than daily.

  • Technology strategy tied to the business plan, not to a vendor's roadmap
  • Moving AI from experimentation into production, with the guardrails to match
  • Build, buy, or partner decisions, argued through to a defensible answer
  • Platform architecture and modernization sequencing
  • Vendor evaluation and negotiation support, with no vendor relationships of our own
  • Engineering organization design, hiring plans, and leadership assessment
  • Board and investor communication on technology risk and readiness

When a fractional CTO is the right call

Not every company needs one. The pattern is fairly consistent among those that do.

You are making decisions above your team's pay grade

Your engineering leads are strong operators, but the questions on the table now are about strategy, sequencing, and organizational design. Those are executive questions, and asking a senior engineer to answer them is unfair to everyone.

AI is on the agenda and nobody can prioritize it

There are more ideas than capacity, every vendor is claiming the same thing, and the pilots are not turning into production systems. This is almost always a prioritization problem wearing a technology costume.

You are about to spend serious money

A platform replacement, an ERP decision, a rebuild, a major vendor commitment. These are the decisions where an independent read pays for itself many times over, because the expensive part is not the advice. It is the three years you spend living with the wrong answer.

A full-time CTO is premature or unfilled

Either the role does not yet justify a full-time executive, or you are searching and need coverage. A fractional engagement also has a way of clarifying what the permanent role should actually be.

Fractional CTO vs full-time CTO

A full-time CTO makes sense when technology is the product and the engineering organization is large enough to need daily executive leadership. A fractional CTO fits when the decisions are periodic rather than constant, and when what you need most is judgment rather than day-to-day management.

Many companies use a fractional CTO first and hire full time later, once the shape of the role is clear. Getting that definition right is often worth more than the advisory itself.

How the engagement runs

Every engagement opens with a momentum assessment: a short, focused review of your strategy, architecture, and team against your goals, ending in a written point of view on where the leverage is. You receive an executive summary, an AI readiness assessment and opportunity map, a technology risk assessment, a prioritized roadmap, and clear next steps.

From there the retainer settles into a regular cadence with standing access between sessions. Scope is agreed in writing. Fees are fixed and set before we start, scaled to the size of the company and the scope of the work, with no hourly billing.

Why an independent advisor

Gati has no implementation arm and no vendor relationships. There is no second engagement waiting at the end of the recommendation, which means there is no incentive to find you more work than you need. Every recommendation comes from someone who has carried these decisions into production and lived with the results.

Common questions

What is a fractional CTO?

A fractional CTO is an experienced technology executive who works with your company part time, usually on a monthly retainer, instead of joining as a full-time hire. You get senior technology judgment at your leadership table for a fraction of the cost and commitment of a full-time CTO.

How is a fractional CTO different from a consultant?

A consultant is usually engaged to produce a deliverable and then leave. A fractional CTO holds an ongoing executive seat, participates in decisions as they arise, and is accountable for the direction rather than the document. The relationship is measured in quarters, not deliverables.

Do you implement the technology you recommend?

No. We advise, and we help you choose and direct the people who build. That independence is deliberate. There is no implementation arm and no vendor relationship, so there is no incentive to sell you more than you need.

How much time does a fractional CTO commit each month?

Retainers run on a regular cadence agreed at the start, with standing access between sessions. The right level depends on how many decisions are actually in front of you, which is one of the things the opening assessment settles.

What size companies do you work with?

Mid-market and growth-stage companies where technology has become a growth constraint, plus PE-backed businesses and the boards that oversee them.

Which industries do you serve?

Healthcare, manufacturing, logistics and supply chain, enterprise software and SaaS, education technology, professional services, PE-backed companies, and family-owned businesses. We do not serve banks, financial institutions, or fintech companies.
